A capstone brand build: category positioning, psychographic ICP, an Instagram + influencer engine, and a Swiggy/Zomato playbook — measured across 10+ KPIs.
Guiltless is a high-protein, low-guilt D2C food brand designed for urban millennials who want fitness food that doesn't taste like punishment. I owned the concept end to end — from category mapping and ICP to a full go-to-market playbook.
The problem
India's ready-to-eat protein market is loud, cluttered and clinical. Categories like EatFit, Rebel Foods, Subway and McDonald's compete on either "healthy" or "convenient" — rarely both, and almost never with a voice that feels human.
Guiltless needed to enter that gap: high-protein food that reads more lifestyle than laboratory.
Competitor & category mapping
I benchmarked EatFit, Rebel Foods, Subway and McDonald's across pricing, menu architecture, delivery mix, and social tone-of-voice to isolate a defensible position: guilt-free indulgence, not diet food.
The ICP
Built a full psychographic ICP — not just "urban 22–34". We mapped weeknight routines, workout stacks, Instagram habits, Swiggy vs Zomato preference, and the emotional triggers that drive impulse ordering.
The result: two primary personas ("Weeknight Warrior" and "Weekend Restarter") that every piece of content had to earn.
The go-to-market
- Instagram-first content: Reels for reach, carousels for education, stories for retention.
- Influencer collabs with mid-tier fitness & food creators to seed credibility.
- Swiggy & Zomato listing optimisation: hero images, badge strategy, category tags.
- Performance loop: Meta Ads → Landing → Aggregator → Repeat order.
What we measured
10+ KPIs spanning discovery, acquisition, and loyalty — CPA, CTR, engagement rate, saves, story replies, first-order conversion, aggregator badge growth, average order value, and repeat order rate. Each channel had a clear job.
